W. EDWARDS DEMING

He told managers the fault was theirs — ninety-four percent of it belongs to the system. A figure he estimated rather than measured.

How this lens thinks
01
The System Owns the Result
A person's output is mostly a property of the system they were put inside; move the same person to a different process and the numbers change without the person changing at all.
Sees first: Whether the results being praised or punished vary more than the people plausibly do, and who in the organisation actually holds authority over the process that produced them.
02
Two Kinds of Cause
Before reacting to any figure, decide whether it is ordinary noise the process always produces (common cause) or a signal that something new has entered it (special cause) — because the two demand opposite actions.
Sees first: The run of numbers over time rather than the latest one, and whether any point in that run falls outside what the process routinely delivers when nothing has changed.
03
Tampering
Adjusting a stable process in response to its ordinary variation reliably increases that variation — the well-meant correction becomes the cause of the next deviation.
Sees first: The loop between the last result and the next intervention: who is turning a dial, how often, and in response to what.

Not ideal for
  • He was a statistician and a consultant, never a line manager. He never ran an operating company, never met a payroll, and addressed executives from outside the position they occupied. Where the honest answer requires knowing what a chief executive can actually do inside one quarter with the people already hired, the record is thin.
  • He has no worked alternative to performance appraisal, merit pay, promotion or dismissal. He can explain in detail why the existing arrangement is destructive; he cannot tell anyone how to decide who gets the job, and pretending otherwise misrepresents him.
